How to Design a Commercial Gym From Scratch: The Complete Process

Most first-time owners treat gym design as the task of choosing equipment for a finished room. In practice, gym design is a sequence of decisions that begins before the lease is signed, and the order of those decisions sets the opening date. For a first-time owner planning a commercial facility in Quebec, designing a commercial gym comes down to six steps:

  • Define the brief and budget: decide who the gym serves, how members train, and what the project can cost.

  • Secure a suitable property: confirm the space and its permits before signing the lease.

  • Plan the layout: set the zones, traffic flow, and capacity for the room.

  • Order the equipment early: place the order once the layout is approved.

  • Run the fit-out alongside production: complete the building work that turns the leased property into a usable facility while the equipment is being made.

  • Install: deliver and set up the equipment once the space is ready.

TL;DR

  • The project runs in six phases, and two of them overlap. The owner sets the brief and secures the property, Alpha Fitness plans the layout and supplies the equipment, and the appropriate building professionals handle the construction work.

  • Equipment production takes about 16 to 20 weeks after the deposit. For that reason, the order is placed once the layout is approved, allowing production to run while the premises are being prepared.

  • The intended use of the property should be confirmed before the lease is finalized. Occupancy and permitting requirements vary by municipality and, in Montreal, can also vary by borough.

  • Building plans for a gym in Quebec will generally require an architect. A fitness facility is normally considered an assembly occupancy, but the municipality or a qualified building professional should confirm the classification and requirements for the specific project.

  • Budget. The Alpha Fitness pricing tool puts the equipment for a 3,000 sq ft machine-focused commercial gym at an expected $220,200, within a range of $202,584 to $242,220.

What are the stages of designing a commercial gym?

Designing a commercial gym runs through six phases: the brief and budget, the property, the layout, the equipment order, permits and fit-out, then delivery and installation. The owner leads the early decisions, Alpha Fitness handles the equipment layout and supply, and the appropriate building professionals carry out the construction work.

Phases 4 and 5 appear as separate rows, but they belong on the calendar at the same time. Made-to-order equipment generally has the longest fixed lead time, so an owner who waits for the fit-out to finish before ordering may add the full production window to the opening date.

How do you set the brief and budget for a new gym?

The brief answers two questions: who the facility serves, and how those members train. Those answers determine the size of the room and the equipment mix, and the budget follows from both. A facility built around machines carries a different equipment list, and a different cost, from one built around free weights.

The figures below come from the Alpha Fitness pricing tool, set to a 3,000 sq ft commercial gym built around machines.

That configuration returns an expected figure of $220,200, or $73.40 per sq ft, within a range of $202,584 to $242,220, or approximately $67.53 to $80.74 per sq ft. Delivery and shipping are not included, and flooring is estimated separately in the tool. Light customization, meaning brand colours on the equipment, is included in the figure rather than added afterward.

For a different square footage or training style, price the equipment for your own room.

What should you check before signing a lease on a gym space?

A property has to suit a gym before the lease is finalized, because the conditions that matter most can be expensive or impossible to change afterward. Ceiling height, electrical capacity, and the condition of the concrete slab constrain what can go into the room, while zoning and permit requirements determine whether the intended activity can legally operate there.

  • Zoning and occupancy requirements. The City of Montreal requires an occupancy permit for a commercial activity. Some boroughs recommend obtaining the certificate before signing the lease, while others instruct applicants to confirm that the proposed activity is permitted. Requirements vary by municipality and borough, so confirm the rules for the property and consider making the lease conditional on the necessary approvals.

  • Ceiling height. Alpha Fitness works with a minimum ceiling height of approximately 8 ft, but recommends 10 to 12 ft wherever overhead lifts, pull-ups, or taller equipment are planned. Sprinklers, ducts, lighting, and other overhead obstructions must also be measured.

  • Electrical capacity. Cardio requirements vary by model. Some treadmills require dedicated circuits, so the final electrical plan should be based on the equipment specifications rather than a general assumption.

  • Floor condition. Adjustable machine feet, shims, and rubber flooring can compensate for minor variations, but significant slopes, cracks, or uneven areas should be identified before the layout and flooring system are finalized.

  • HVAC. The mechanical system has to account for occupancy, training intensity, and the heat generated by cardio equipment. The equipment layout should therefore be coordinated with the HVAC professional so that vents, returns, and machines do not interfere with one another.

How do you plan the layout of a commercial gym?

The layout stage turns a set of dimensions into an approved plan: which zones go where, how members move between them, and how many people the room can comfortably accommodate. Alpha Fitness replicates the room in software from the floor plans, builds the layout inside it, and produces 2D and 3D visualizations of the result.

Clearances turn total square footage into usable capacity. As a practical planning baseline, main walkways should generally provide at least 3 ft of clear width, with more space wherever traffic is heavier or accessibility requirements apply. Group-training areas are then sized according to the movements, equipment, and number of participants involved. A mobility class, for example, does not require the same space per person as circuit training with benches, dumbbells or sleds.

These figures are planning allowances rather than substitutes for the applicable building, fire, and accessibility requirements. Applied across the room, they determine how many stations and participants the facility can safely and comfortably accommodate.

A planning session covers an in-depth consultation, space analysis, layout strategy, and equipment guidance. Before fixing the equipment list, map out how members will move between zones, then have a layout built for the room you are leasing.

When should you order commercial gym equipment?

The equipment order goes in as soon as the layout is approved, which is usually before the fit-out is finished. A typical made-to-order or custom project takes about 16 to 20 weeks after the deposit, depending on the equipment, the customization, the production schedule, and the installation requirements. A 50% deposit launches production and customization.

That lead time is the reason the layout has to be approved early, because production and construction then run on the same calendar rather than one after the other. Because Alpha Fitness manufactures its own equipment lines to order, branding can be specified during production rather than added afterward. Owners planning a branded finish can specify custom colours and logos at the same time as the layout.

What does the fit-out involve, and who handles it?

The fit-out is building work, and it sits with the owner’s building professionals rather than with Alpha Fitness. Alpha Fitness handles equipment layout and visualization, equipment supply, customization, flooring, delivery, and installation. Architecture, permits, structural work, HVAC and electrical work remain with the appropriate architect, engineers, and licensed contractors.

In Quebec, the Ordre des architectes du Québec decision tool states that plans and specifications for constructing, enlarging, or modifying a building must be prepared by an architect, subject to certain exceptions. A fitness facility will normally fall under an assembly occupancy rather than the retail, office, low-hazard industrial, or small residential categories covered by some exemptions. Building classification and project scope still matter, so the architect or municipality should confirm the requirements for the specific premises.

Montreal may also require a renovation or transformation permit when premises are modified, or their use changes, and some applications must include plans sealed by an architect. The RBQ states that anyone carrying out or arranging construction work in Quebec must hold the appropriate licence unless an exemption applies. Owners can confirm a contractor’s licence before signing.

The premises have to reach a clearly defined state before equipment can be delivered:

  • Permits and required plans issued. Necessary permits and any architect- or engineer-sealed plans should be in place before the related construction begins.

  • Electrical work complete. Circuits and outlets should be installed according to the specifications and final positions of the selected cardio equipment.

  • HVAC work complete. The mechanical system should be ready for the expected occupancy and training load, with vents and returns coordinated with the equipment layout.

  • Flooring installed and ready. The flooring system should be selected according to each zone’s use, impact loads, acoustic requirements, and underlying structure. Any adhesive must be given the curing time specified by its manufacturer.

  • Site access arranged. The contractor or owner should confirm the delivery route, door and elevator dimensions, loading access, and installation window.

How are delivery and installation scheduled?

Installation is the final phase, and it depends on two conditions the owner controls: a finished site and clear access for the delivery team. Flooring installed with adhesive must be allowed to cure for the period specified by the adhesive manufacturer before equipment is placed on it. That period varies by product and site conditions, so the flooring installation and equipment delivery should not be scheduled back-to-back without confirmation.

For turf, the installation method also depends on the flooring system underneath it. Alpha Fitness can use industrial double-sided tape when the underlying floor is polished and the turf includes a foam backing, creating two suitable non-porous surfaces. Otherwise, the turf can be glued. Alpha Fitness turf is available with no foam or with 5 mm or 10 mm foam options.

Alpha Fitness coordinates delivery and installation when those services are included in the project, then supports the client after completion.

At Apte Fitness, Alpha Fitness delivered custom fixed straight and EZ barbells, urethane dumbbells up to 160 lb, and 14,000 lb of branded urethane plates, along with specialized accessories and storage solutions.

What usually delays a new gym opening?

Most delays on a first commercial gym come from sequencing rather than from any single supplier or trade. The following issues can push back the opening date:

  • Ordering equipment after the fit-out. Place the order once the layout is approved so production and construction can overlap.

  • Signing a lease before confirming the intended use. Check zoning and occupancy requirements with the municipality, and protect the lease with the appropriate conditions when necessary.

  • Starting construction without the required plans or permits. Bring the appropriate architect and other building professionals into the project early.

  • Hiring a contractor without the appropriate licence. Check the RBQ register before signing.

  • Late customization changes. Finalize colours, logos and finishes before production begins.

  • Scheduling delivery before the flooring is ready. Confirm the required adhesive cure time and flooring readiness before fixing the installation date.

If the timeline is the main constraint, ask what equipment is already in inventory or can be supplied within the required window. Simpler configurations or reduced customization may help in some cases, but the actual lead time still depends on the product mix and production schedule.

How do you choose a gym design partner?

Choosing a gym design partner means comparing the full scope of the work rather than the equipment list alone. Layout support, customization, installation, and project coordination can all form part of the service, and a supplier that covers only part of that scope leaves the remaining responsibilities with the owner.

Manufacturing experience is worth asking about directly because it determines whether customization is integrated during production or applied to a finished machine afterward. Alpha Fitness was created in Mascouche by three athletes who saw a need for a more complete approach to building customized gyms. One of its co-founders oversees equipment development, testing, and production.

Before comparing quotes, learn who designs and builds the equipment behind each proposal.

Turning the brief into an approved layout

The next decision is the layout, because the equipment order and the opening date both follow from it. Once the brief and the budget are in place, turn the premises into an approved layout with the Alpha Fitness design team.

FAQ

Frequently asked questions

How long does it take to design and build a commercial gym?

The total timeline depends on the property, the permits, and the scope of the fit-out, which vary from one project to the next. The equipment portion takes about 16 to 20 weeks after the deposit, and that window is the reason production should run in parallel with construction rather than after it.

Do I need an architect to design a gym in Quebec?

An architect will generally be required for building plans involving the construction, enlargement, or modification of a gym in Quebec, although not for the equipment layout itself. Alpha Fitness produces the equipment layout, including the zones, clearances and equipment positions.
A fitness facility is normally considered an assembly occupancy under Quebec’s building classifications. However, the building’s principal use, the nature of the work, and any applicable exemptions can affect the final requirement. Confirm the classification with the municipality or a qualified building professional before starting the work.

What permits are required to open a commercial gym in Quebec?

Gym permits in Quebec are set municipally rather than provincially. In Montreal, operating a commercial activity requires an occupancy permit, and a renovation or transformation permit is required when the premises are modified or the use changes. Some applications must include plans sealed by an architect. Owners elsewhere should confirm the equivalent requirements with their own municipality.

Can Alpha Fitness manage the full gym design and build process?

Alpha Fitness covers layout design, 2D and 3D visualization, equipment supply, customization, flooring, delivery, and installation. Architecture, permits, HVAC, and electrical work stay with the owner's architect and RBQ-licensed contractor. The two sides run in parallel, with Alpha Fitness coordinating delivery around the dates the contractor confirms.
